167 How to Hire, Manage, and Lead Thousands with Lee Cockerell

    enApril 22, 2015

    Podcast Summary

    • Hiring and empowering a strong teamEffective leadership involves trusting your team, hiring the right people, promoting them, and fostering a positive culture to allow them to excel in their areas of expertise.

Effective leadership involves hiring and empowering a strong team, allowing them to excel in their areas of expertise, and focusing on your own strengths as a leader. Lee Cockrell, a former executive vice president of operations for Walt Disney World Resorts, managed over 40,000 employees by prioritizing these principles. He started his career in the hotel industry and was recruited by Disney in 1990. Despite the large number of employees, Lee found success by trusting his team and focusing on hiring the right people, promoting them, and fostering a positive culture. This allowed him to scale his business and achieve great success.

    • Effective leadership and management in larger organizationsGreat organizations prioritize hiring top talent and value potential over immediate proficiency. Disney's success is rooted in its well-structured system, renowned customer service, and focus on hiring the right people and fostering a culture of continuous improvement.

Effective leadership and management, especially in larger organizations, require a well-structured system and the ability to hire top talent. The Disney example illustrates this, as Lee Iacocca emphasized the ease of managing 40,000 people with the right structure in place and the advantage of having access to the best employees in the world. Disney's renowned customer service was not just maintained but improved by raising expectations and adapting to changing times, focusing on hiring the right people and fostering a culture of continuous improvement. Ultimately, having a positive attitude and passion are crucial, even more important than resume, skill level, and experience. Great organizations prioritize hiring and value potential over immediate proficiency.

    • Focus on hiring for abilities and mindsetHire individuals based on their unique abilities and mindset, ask questions revealing adaptability, and consider punctuality and attitude during the hiring process.

It's essential to hire the right people for your team based on their abilities and mindset rather than trying to change them. People are unique, and their attitudes and passions cannot be altered. When interviewing potential hires, focus on questions that reveal their ability to overcome obstacles, as individuals who can adapt to challenges are likely to be your best performers. Additionally, consider factors like punctuality and attitude during the hiring process, as these traits indicate a person's overall approach to work and life. Remember, every hire matters, and investing time in finding the right fit will pay off in the long run.

    • Creating a Disney-like customer experienceInvest in good leadership, focus on positive perception, answer phone calls with energy, and treat each customer as an individual to create a lasting, Disney-like customer experience.

Exceptional customer service is the key to a successful business. According to the speaker, who had experience working at Disney, it's not just about the product or service you offer, but how you treat your customers and make them feel that they are valued. The speaker emphasized that trust and respect are crucial elements in building a strong customer relationship. He also shared that investing in good leadership who can show respect and develop their employees is essential to creating an environment where employees are motivated to provide excellent customer service. For small businesses or entrepreneurs, simple yet effective ways to enhance customer support include focusing on positive perception and first impressions, answering phone calls with high energy, and treating each customer as an individual. By prioritizing customer service and creating a welcoming and respectful environment, businesses can create a lasting, Disney-like experience for their customers.

    • Effective Time Management: Identify, Optimize, EliminateIdentify time-wasters, optimize usage, eliminate non-performers for personal and professional success. Spend 10-15 mins daily planning and focus on health, family, and finances. Use a physical planner for better task management.

Managing time effectively is crucial for both personal and professional success. To optimize time, it's essential to identify where it is being spent, where it should be spent, and why it isn't being spent there. Common time-wasters include hiring the wrong people, not training them properly, and failing to hold them accountable. Taking just 10-15 minutes each day for planning can lead to significant improvements, as can eliminating non-performers and focusing on health, family, and finances. The use of a physical planner, rather than a phone, can also be beneficial for task management. Ultimately, treating time management like a Broadway show, with a consistent and well-prepared performance every day, can lead to instant results.

    • Taking care of oneself is essential for productivity and confidencePrioritize health through regular check-ups, exercise, and discipline to boost productivity, time management, and confidence.

Prioritizing health is crucial for productivity, time management, and confidence. The speaker emphasizes that people often underestimate the importance of organization and discipline, which can be learned through courses or practice. He also stresses the importance of maintaining physical, mental, and emotional health as we age. Regular check-ups, exercise, and strength training are some practices he follows to ensure his vitality. The speaker also warns against the dangers of neglecting health and encourages staying active and engaged, even in retirement. In essence, taking care of oneself is essential for achieving personal and professional goals.

    • Implementing effective routines and time management for personal growthWake up early, stay informed, set aside time for long-term goals, invest in relationships, and use resources like Thrive15.com for continuous learning and growth.

Having a consistent routine and effective time management are essential for personal growth and success. The speaker shares his personal routine of waking up early, reading the news, and meeting with people, which helps him stay informed and engaged in his industry. He also emphasizes the importance of setting aside time for long-term goals and investing in relationships. Additionally, the speaker promotes the use of resources like Thrive15.com, which offers 15-minute educational videos on various topics, including time management, to help individuals learn and grow in their personal and professional lives. By implementing routines and making the most of their time, individuals can improve their productivity, relationships, and overall well-being.

    • Exploring a free learning site for business strategies and real-life experiencesImplementing respect, hiring the right people, effective training, truth-telling, and recognition can lead to a successful business and motivated employees.

The internet provides a wealth of opportunities for learning through various platforms like educational websites and multimedia content. One such platform mentioned in the discussion is a free learning site offering videos on various topics, from customer service to leadership. The site's unique feature is its emphasis on peer learning and real-life experiences. The site's creators filmed for three days using three cameras, covering topics like hiring, firing, customer service, franchising, and legal advice, among others. Two key leadership strategies discussed from the author's book "Creating Magic" stand out. The first is "remember, everyone is important," which emphasizes showing respect to all employees, from janitors to executives. The second is "make your people your brand," which stresses the importance of hiring and promoting the right people. Other strategies include creating magic through training, learning the truth, and showing appreciation and recognition to employees. These strategies, if implemented effectively, can lead to a well-run business and engaged employees.

    • Appreciating others boosts performance and builds strong teamsExpressing gratitude and having a positive attitude towards others can lead to stronger team dynamics and improved human performance. Building self-confidence and self-esteem in those around you is essential for success.

Showing appreciation and having a positive attitude towards others can significantly impact their performance and contribute to your success. The speaker emphasized the importance of building self-confidence and self-esteem in those around you, which can lead to stronger team dynamics and improved human performance. Additionally, having a positive attitude and reliability are essential traits that can help individuals overcome challenges and achieve success in their personal and professional lives. The speaker also shared his gratitude for his family and health, highlighting the importance of these foundations in his own life.

    • The Lasting Impact of Our Actions on OthersReflecting on the impact of our actions, good or bad, is essential for leaving a positive legacy. Empathetic leadership and spending quality time with people can help us make a difference in others' lives.

Our actions and behaviors have a lasting impact on others. The speaker shared his personal experience of overcoming depression and how he learned the importance of helping others instead of making their lives worse. He also mentioned the influential books "Seven Habits of Highly Effective People" by Stephen Covey and "Effective Executive" by Peter Drucker, which taught him the value of empathetic leadership and spending quality time with people. Looking back, the speaker believes that leaving a positive legacy is essential, and the way to do so is by helping others. He emphasized that people underestimate the influence they have on others and encouraged reflecting on the impact of our actions, good or bad, which can resonate for generations.

    • Find fulfillment through completing your life's work and leaving a lasting legacyIdentify difficult tasks each week, believe in yourself, do hard things, focus on relationships, and leave a positive impact

Completing your life's work and making a positive impact on others is essential for personal fulfillment. According to Lee, feeling complete involves having a successful career, starting a business, and leaving a lasting legacy. He suggests three ways to do this: writing a book, having a child, or planting a tree. Moreover, believing in oneself and doing hard things are crucial for achieving success and leaving a positive impact. Lee encourages everyone to identify and tackle difficult tasks each week, emphasizing the importance of discipline, hard work, and leaving a legacy. He also emphasizes the importance of being nice to people and letting go of grudges. As we get older, material possessions become less important, and it's essential to focus on how we spend our time to avoid regrets. Lee's incredible legacy is a testament to the power of serving, teaching, and inspiring others.

    • The Journey to Greatness is a Continuous OneMaintain a growth mindset, don't settle during challenges, and continuously strive for improvement to achieve personal greatness.

That greatness is a continuous journey, not a destination. According to Lee Cockrell, it's important to maintain a growth mindset and always strive for improvement in all areas of life. When faced with challenges or setbacks, don't settle or give up, but instead, find ways to move forward. Lee shared his personal experiences and offered insights on managing career setbacks and overcoming obstacles. One thing I’ve learned is that people are almost always wrong about why they aren’t succeeding in business (and life). They think they’re not a “born leader.” They think they aren’t selling because their product or service isn’t priced low enough. They’re worried that if they really put themselves into their brand, it won’t fly with people. The truth is, problems can be traced to flaws in how you operate as a person.  In this episode, I talk about what those are and how you can get them straight.

      • Clarity. Get clear on what you want in life, and don't put limits on it. Write it out.
      • Commitment. Decide and commit that you're going after that.
      • Consistency. All your words and actions have to go towards it.
    • Be careful about the stories you tell yourself.
      • If you say it will be hard, it will be hard.

    Mike Ciorrocco's Recharge Round

    1. What habit do you think has lead to success in your life? Mike's biggest habit is waking up and practicing gratitude. He says thank you then takes action to move him toward his mission.
    2. What's the simple positive action that you take each day to move forward to achieve your goals? He understands that low tolerance = high production. Don't overcomplicate things.
    3. What's your biggest life lesson and what have you learned from it? There's a small portion of things you know. There's a small portion of things you know you don't know. And there's a large portion of things you don't know that you don't know. Keep a learning mindset because knowledge is power.
