    Starting Out [EP:51]

    Starting Out [EP:51]

Today we're talking about starting in the hair industry.  This will apply to business owners, but we're focusing on those hair-pro babies!

We decided to keep this one light and stay toward the surface of these topics.  Ya know, just because.

What sort of things do we see?

    • Expecting too much too soon
    • Expecting to do nothing but reap a reward
    • The grass is greener syndrome
    • Skipping the little things

Advice from others.  We pulled these replies from a recent social media post.

    • Recognize there are other options than working behind the chair
    • Be patient
    • Find a salon shop you want to grow with
    • Build relationships with clients (and everyone). That’s when the magic happens
    • Find a mentor
    • Focus on what you have, not what you don’t
    • Don’t get discouraged. Too many give up too soon out of school when things get tough.

    Shifting Your Mindset [EP:50]

    Shifting Your Mindset [EP:50]

Jen & Todd chat about different mindsets, common issues found in the hair world, and how to make a shift in your attitude.

We kick off by defining and understanding where your mindset currently sits. Even if you're toward the 'negative' side, it's OK! You know where you're starting and what direction to head.

    Different Mindsets:

    Growth vs. Fixed

    Abundance vs. Scarcity

Learner vs. Judger, or as Jen put it, "The Judgy McJudgers!"

    Some common challenges people face:

    • Failure to innovate, fear of change
    • Fixating on what they don't have
    • Knocking others, thinking their method is the only way
    • Believing everything they see or hear
    • Believing they're owed something
    • Expecting rewards for things they haven't done
    • Thinking the grass is greener, putting more effort into wishing than working on themselves.

What can we do about it?

Here are some things to consider if you're ready to make a shift in your mindset:

    • Define and understand who you are, where your attitude sits, and be cool with it, or none of this works
    • Make it a priority. This needs to be a conscious effort
    • Take daily action
    • Have a plan that might include a note, a written list, or a habit "Energy goes where the focus flows!"
    • See the positive
    • Engage more. Try to discover and explore.
    • Listen more
    • Feel the feels
    • Pause
    • Find an outlet
    • Find a mentor or someone with whom you can have real, honest, productive conversations.
    • Meditate
    • Exercise

    Say Hello to Some Do's & Don'ts [EP:49]

Today Jen & Todd chat about some of their Do's and Don'ts for business. This episode was based on a request for some "business basics."

To be successful, you need a plan. If you don't have one, you will run into trouble, eventually.

Here's a look at the topics they covered.

    Do

    • start with a mission, vision, and core values
    • create and set up your accounts, i.e., banking, business structure, EIN#, etc.
    • know your strategic differences
    • have a plan for everything! also, expect your plan to fail
    • research: demographics, psychographics, geographics, and behavioral, i.e., market segmentation
    • built avatars
    • build strategies
    • build systems
    • have goals
    • build a team
    • dream & think BIG
    • have a lawyer
    • have an accountant
    • have a mentor and the RIGHT mentor

    Don't

    • avoid any of the things on our DO list
    • start with a name
    • start with a logo
    • skip an employee handbook
    • assume anything
    • put stuff off or avoid dealing with problems
    • rely on the if I build it; they will come, mentality
    • avoid marketing
    • be seduced by a location
    • ignore or hide from criticism
    • think competition is bad
    • spend your money before you've made it
    • assume it's going to be easy to build and run a biz

    Ways to Increase Business [EP:48]

    Ways to Increase Business [EP:48]

Jen & Todd tackle how to increase business. Whether you're an owner, employee, or independent hair pro, this episode will help.

Step 1 is to work on your mindset. If your attitude is off, nothing will work.

What are you willing to do to create what you want?
How uncomfortable are you willing to get?
    Answering takes honesty and reflection.

If you're expecting more than you're willing to put in, you're setting yourself up for failure.

    Things people don't want:

    • The "best"
    • Discounts

    Things people do want:

    • Consistency
    • A solution to a problem, challenge, or pain point
    • An emotion
    • Simple

Strategies for increasing business, sales, or profit:

    • First, know your NUMBERS!
    • Focus, you must put a focused effort into whatever approach you attempt.
    • Mindset, I know we mentioned it already, but your mindset is HUGE!
    • What separates you from the competition? What are your strategic differences?
    • Increase your prices. You need a plan, though. And your plan can't be to copy someone else.
    • Get more clients. It seems simple, but you should constantly be working on getting more clients. Books closed isn't a good strategy for increasing business.
    • Focus on the clients you already have.
    • Marketing. You should learn the basics.
    • Follow up with current clients for feedback. What are you doing well, and what can you improve?
    • Reduce costs. Constantly evaluate your ROI (return on investment) in the different areas of your business.
    • Streamline your processes. Make things easy for potential clients.
    • Avoid losing money. Pay attention to things like redo's, etc.
    • Host events.
    • Create education.

Stop trying to use a blunt-force approach with your business. It doesn't work. As an owner, you can't simply increase your time behind the chair whenever you need more money. You must build a team.

3 Steps for Owners to build and maintain a team:

    1. Show them a plan.
    2. Understand what THEY want.
    3. Create opportunities based on what they're looking for and accelerate the timeline.

    Let's Rethink Busy [EP:47]

    Let's Rethink Busy [EP:47]

In this episode, Jen & Todd are talking about busyness.  They discuss why busyness isn't a good thing and how it harms productivity. Then they move into the reasons people embrace busyness. And finally, provide some tactics for combatting the overwhelm busyness causes.

    • Overall, humans are less busy than they've ever been
    • Busy and productive aren't the same
    • Hustle culture is hurting your productivity
    • A plan (to-do list) is not the same as a strategy
    • A plan vs. a strategy
    • Appearing busy does nothing
    • Starting as an owner, Jen thought she needed to look busy to attract staff. She quickly realized the mistake
    • Multitasking isn't a thing...sorry, folks

Our brains aren't wired to perform multiple tasks

    Attempting to multitask leads to:
    A. Taking longer overall
    B. Less quality

    • You cannot give two tasks 100% at the same time
    • Moving between two tasks wastes 40% more time
    • People feel successful when they're busy, even though it's stressful
    • Busy as a status symbol

"If you're so busy that you don't have any time, there's no place for you to grow, improve yourself and keep open to new concepts, new ideas, and ways for you to move in a better direction; you're just going to be stagnant at some point." -Jen

    • Using being busy as a numbing tactic
    • Hustle culture
    • Going hard for a brief time could be beneficial
    • Comparing time spent on work, home, chores, now vs. the past
    • Impacts of modern technology on time

    • Overconsumption of information
    • Identify the biggest wastes of time in your life
    • At what point are we happy?

    • Scheduling your time
    • Use what works for you: apps, planners, etc.
    • Limit distractions
    • Jen finds clarity in the outdoors and exercise
    • Todd likes to examine workflow

    Working Through Problems [EP:46]

    Working Through Problems [EP:46]

In this episode, Jen & Todd talk about problem-solving.

Two big factors we see are the Dunning-Kruger effect and confirmation bias.

Confirmation bias is when we look for solutions that support or favor how we want things to be and not necessarily what's best.

    Dunning-Kruger effect.

    • Humans judge themselves to be better than other humans to a degree that violates the laws of math.
    • Example: 88% of drivers rate themselves above average driving skills. Mathematically this doesn't work.
    • Those with the least ability are often the most likely to overrate their skills by the greatest extent.
    • We often rate ourselves closer to full ability than actual experts do.
    • People with moderate experience have less confidence. They know enough to know how much they don’t know.
    • Experts tend to be aware of how knowledgeable they are. But they make a different mistake. They assume everyone else is too.

So how do we know where we are?

    • Ask people.
    • Keep learning. The more knowledge you have, the less likely you are to have holes in your knowledge.
    • We tend to add complexity to problems.
    • One thing we need to improve is recognizing a problem before attempting to solve it.

    Habits

    • Solving small problems frequently gives us a shot at solving large problems when they come up.
    • Ask: have we already dealt with this?  How did it turn out?  Why didn't we systematize it?
    • Solve the smallest parts of big problems first.
    • Check your attitude: avoid focusing on the negative and create solutions.
    • Who did something wrong is irrelevant while you're in the process of solving a problem.
    • Get EVERYTHING on paper.
    • Have data. Don’t rely just on your emotions. You really do need both.

    A simple 6-step problem-solving system.

    1. define
    2. collect info (what is happening?)
    3. analyze (why is this happening?)
    4. plan & action
    5. evaluate (did it work?)
    6. standardize (make it simple for others)
    7. BONUS: evaluate your process from steps 1 through 6 and take everything you can

Create More: Different Ways to Think about Content [EP:45]

Create More: Different Ways to Think about Content [EP:45]

In this episode, Jen & Todd discuss ways to think differently about creating content and social media.

What platforms make the most sense for YOU, not for all social media gurus. There's value in EVERYTHING, and you should explore EVERYTHING.

Pick the one you're most comfortable with:

    A. Being on camera
    B. Talking
    C. Writing

    A = Vlog
    B = Podcast
    C = Blog

Once you have a starting point, you can identify the platforms that make the most sense.

If you're an A person, again, so you like being on camera, then you have options like IG, FB, YouTube, on and on.

If you're a B person, you could launch a podcast, but what about creating some exciting videos where you don't show your face but narrate?

If you're a C person, how about creating a mini-series on IG where you post an intriguing image or video clip but where you really focus on your captions. This could be a really great opportunity for some collaboration!

Reach out to a friend who takes amazing photos and have them tell your story with pictures while you describe it in your own words. Not only is half of the work done for each person, but you've essentially doubled your audience if you publish together. IG allows collaborations now, so there you go.

Social platforms can be taken away from you. Get people OFF of social media and onto your website. Your content should live somewhere that you own.

Micro vs. Macro Content and using them together.

    Content to explore and consider
    Documenting
    Podcasting
    Blogging
    Vlogging
    Email *So underrated!

Pro tip: If you're a business owner and are not creating content specifically dedicated internally to your team, you're missing a huge opportunity.

Examples you can plug your ideas into

    Weekday Framework
This will be a Monday through Friday approach.

    1. Monday Motivation
    2. Tuesday Teaching
    3. Wednesday Who
    4. Thursday Thank up
    5. Friday Celebrate wins

    Create Pillars
We want people to know, like, and trust us. That's how marketing works.
Let's run through what we use at Hello Hair as an example.

    Expect the Unexpected [EP:44]

    Expect the Unexpected [EP:44]

In this episode, Jen & Todd chat about dealing with unexpected situations.  How their initial responses look, to working through, to reflection.

How do you deal with unexpected events?

Unexpected events (that we perceive as negative or bad) happen.  As humans, it’s important to recognize how little control you truly have.

Business comes with risk.  If you don't want risk, stay home.

Allow the feelings! Be mad if you need, then move on.

Pause. Now that you're through the initial stress, how will you proceed?

Ask yourself; do I even have control or influence over this?

This is NOT the time to be concerned about others outside of your business.

Have a plan but be ready to pivot. Be prepared.

*Some problems will require money.  Maybe you miscalculated or just missed something altogether, having some accessible money would help.

*None of what we're saying should be taken as financial advice. Please speak with a professional.

Do actual research.  Don't just watch the socials and think you are researching an industry.

Listen more. Don't wait to talk...listen, process, then speak.

Identify the real issue. Go as deep as you can. What can you address that will

Move forward with your solution, don't dwell. When you have your plan it's go time!

Keep in mind that you may need to do nothing.

Evaluate along the way. If you can prevent a problem from occurring again do so. Writing can help with this step.

What to do after the fact.

    Learn the lesson.

    Stay positive.

Get some help. Ask others what they would've done. If you're working with an internal team be sure to communicate clearly.

Revisit your goals.  In a few days, weeks, months, or years will this have had an impact?  It's likely not.

    Exercise.

When to Walk Away & When to Run [EP:43]

When to Walk Away & When to Run [EP:43]

In this episode, Jen & Todd talk about the importance of deciding which opportunities to take and which to walk away from.  They also jump into marketing and creating brand awareness and then wrap up with defining success.

You want to put yourself in a constant state of creating opportunity but that doesn't mean you'll take them all.

Some won't fit your values and some won't make sense at all.

    Marketing

Step 1 is to figure out WHO you're talking to and use language that makes sense.

Are you trying to attract clients or other hair pros? Because the words you'll choose to be effective will be different.

Use less technical language regardless of your audience. Simplify everything.

    The importance of brand awareness.

Brands create a connection with their audience.

Steal ideas from the big companies.

Storytelling in your marketing will yield better results.

Create content that is unique to you and that tells your unique story.

Stop being a consumer and start being a creator.

    Get out in your community.

    Consistency is (AGAIN) important.

The difference between consistency and frequency.

What ideas can you steal from traditional marketing?

TV Guide taught us about consistency.

Newspapers taught us how to use headlines to capture attention.

    Defining success.

"Success is defined as moving from failure to failure without losing enthusiasm."

How will you recover from failures?

What does success mean to you?

Are you after money? Time? Influence? Celebrity?

Layout your personal and business goals.

    What's Holding You Back? [EP:42]

    What's Holding You Back? [EP:42]

In this episode, Jen & Todd talk about what holds people back in business.

    Some facts:

    • Businesses typically don't do that well.
    • About 20% of businesses close within a year. Yikes.
    • Only 34% of small businesses make it to year 10.

    Procrastination.
What causes procrastination?  Fear, not knowing where to start.
How do we overcome procrastination? By taking the first step.
Recognize why you're putting things off.
Jen talks about realizing how uncomfortable she felt having conversations.
Todd talks about learning about something as a first step.

Being busy for the sake of being busy.
This stems from people thinking that the busier they are or appear the closer to success they are.
You don't need a clone, you need to manage your time better.
Owners think the busier they are behind the chair the more successful the business is, but that isn't true.
Organize your thoughts, and create categories to structure tasks from low level to higher level.

    Trying to be for everyone.
A business cannot serve everyone and provide every service, but it can't and shouldn't.
It's impossible to be the best solution for everyone.
Horrible advice from a past business coach.
Figure out the services that EXCITE you and offer those first.
If you currently offer too much, remove the ones you don't enjoy. Refer your clients to others. (networking)
By narrowing your focus you'll arrive at your goals quicker.

    Avoiding innovation.
If you say stuff like "That's just the way it's always been done." you're probably in trouble.
    Salon technology.
The world is moving forward with or without you.
Jen addresses independent pros saying, stop worrying about the people around you and go for it!
Todd points out that being independent means you're agile and should be taking advantage of that.

    Follow the leader mentality.
If you only copy someone you'll only ever be a watered-down version of them, and never yourself.
How can you be sure who you're copying is doing well? The average salon isn't very profitable if they have profit at all.

    Avoiding delegation.
Todd addresses employees and independents and how they can delegate with tech and automation.
Jen reminds us that delegating is not micromanaging.

    Not building a foundation.
We know! We talk about this a lot.
Jen and Todd agree that if this step is too much for someone they shouldn't have a business.
It's a free country (currently 😳) so you do you, but please consider taking this step.
Jen thinks owners who don't build a foundation set people up for failure.
Todd again addresses independent pros and points out some common mistakes he sees.

    Not having any plan.
Everyone should have a plan regardless of position in a company.
Todd shares a story about a place he worked at that adjusted the price based on the person's vehicle. Wish this was a joke.

    Buying into BS and noise.
Todd is annoyed with social media, again. 😂
    Create more than you consume.

    Ego.
    Ego isn't bad.
Todd talks about the Dunning-Krueger Effect.
Take care of yourself and your mental health FIRST.

    More Questions! [EP:41]

    More Questions! [EP:41]

In this episode, Jen and Todd answer a list of questions.

What do you think about a dress code?

Jen talks about how her thoughts on dress codes have changed over the years.  She tells stories about her last salon and the problems she faced.

Todd thinks you should do what you want but have a why and a reason for it.

What book would you recommend about business?

Jen talks about a couple of recommendations she recently received:

    • The E-Myth by Michael E. Gerber
    • The Wealthy Barber by David Chilton

Todd talks about some books from outside of the hair industry that you should 100% check out:

    • It's All About The Guest by Steve Difillippo
    • The Pumpkin Plan by Mike Michalowicz
    • Two-Brain Business by Chris Cooper
    • Help First by Chris Cooper
    • The Go-Giver by Bob Burg and John David Mann

How do I shift the mindset of my staff?

Todd recommends making things easier for people.  Do you have a procedure for your expectations?

Jen talks about systematizing your business.

Does the staff clearly understand what you expect and what happens if it's not met?

    What would you do?

Hello Hair Co realized it was short-staffed for a wedding that was already booked.  How did they resolve the issue?  How would you have handled it?

I feel overwhelmed and stuck there are so many things to work on, is there anything I can do?

Jen starts by clearing her mind and then identifying the real issues.

Todd removes himself to clear his mind.  Exercise is always good in this scenario.  Accumulate wins.  Have a to-do list and a done list.

It's also important to understand the things you feel are normal and OK to feel.

I don't always feel confident, how can I change that?

Recognize as a business owner you're in a very small group of people.
Getting some wins to build on may help.
Identify the steps you need to take in order to build your confidence.
Is feeling a lack of confidence really a bad thing?
You're probably not going to be an astronaut.

I struggle with making decisions, how do I know if something is right for me or not?

The foundations of your business will guide you!
What do your mission, vision, and core values tell you?

    Everything begins with focus.

    Creating opportunity requires action.

Write out your medium and long-term goals.
How to create effective, measurable, goals.

    Forming relationships in advance.

Building good relationships will drive opportunities.

Falling off is OK!  Having a bad day, week, month, or even year is something you can overcome when considering the total amount of time some goals will take to reach.

Turning a bad day or year into a positive.

Always be thinking about what's next.

Jen shares an experience from Hello Hair Co about taking a day to yourself.

You're a human being.  It's OK to experience a range of emotions.

Focus on your goals and what actually matters.

Go out into the real world and let people know you exist.

The application of knowledge vs. accumulation of knowledge.

Todd shares a story about the gym world and how he mistakenly thought accumulating knowledge would get him ahead.

How Jen created opportunities while taking on a new skill.

Show up, and do the work.

Are you frustrated with your current situation?  Have you put in the work?  Have you taken action?

    The grass isn't always greener.

    Self-reflection.

    You will have bad days.

    Personal responsibility.

What does taking action look like?

Trying to be like the salon down the street will only ever allow you to be a watered-down version of the salon down the street and not your own thing.

    Get outside of your industry!

Just because you're an employee doesn't mean you can't be your own brand.

PRO TIP: People love to talk about themselves, let them.

There is no secret sauce, sorry.

You need to take action regardless of what you currently know.

Todd talks about reaching out to other business owners and networking.

Find a mentor who can guide you through the process.

Constantly reevaluate.  What are your goals?  Where are your goals going?  Do they align still?

Who Am I, What Am I Doing, Can I Really Do This? [EP:38]

Who Am I, What Am I Doing, Can I Really Do This? [EP:38]

In this episode, Jen and Todd talk about confidence and keeping a positive mindset.

    • Resetting your thinking when "I can't" creeps in by asking "Could I and how could I?"
    • You need a plan
    • People who do even a little planning surpass those who don't
    • Thinking is great, action is better

    Answer these questions:

    • Who are you?
    • Where are you?
    • Where are you going?
    • How will you get there? (What are the steps?)

Jen runs through those questions on the spot.  Todd does his best to keep her on track, but it's still funny. 😂

    • The importance of writing out your goals
    • What do the steps look like on the way to your goals?
    • Accumulate wins as a strategy for building your confidence
    • Getting out of your own way
    • Have a team or circle to help you
    • The need for honesty
    • Candor
    • Building off of even the smallest wins
    • Baby steps

    Todd's Story [EP:35]

    Todd's Story [EP:35]

In this episode, Jen flips the roles and asks Todd a series of questions. We start at the place Todd and Jen met and go from there. Similar to episode 33, Todd does not know the questions ahead of time. Especially the rapid-fire arbitrary ones at the end that Jen added simply to drive him crazy. 🤣

    • How did we meet?
    • How did you become these things: Todd the barber, Todd the owner of Hello, Todd the podcaster?
    • Why did you pick the barber school that you picked?
    • What are your thoughts on people staying in school?
    • What do you like most about the hair industry?
    • What makes you cringe about the hair industry?
    • What was it like when we decided to become business partners, and how has it changed?
    • What do you like most about working with your wife, and what do you struggle with?
    • What is your opinion on using social media to build a brand and attract clients vs using it for fun?
    •  What's your favorite color?  (Yes, Jen took it to these arbitrary questions at the end. 😂)
    • Beverage of choice in the morning?
    • What did you want to be when you grew up?
    • What new things do you have going on next?
    • How do you take your coffee?

    Jen's Story [EP:33]

    Jen's Story [EP:33]

In this episode, we turned a video interview idea into a podcast.  We take a deep dive into how Jen became who she is today.  We start at the very beginning of her journey in the industry over 23 years ago.  Then we dive into a set of questions that she doesn't know is coming.

For our staff and everyone who's only known Jen for the last couple of years...enjoy.

    Here's what it looks like:

    • Jen quits UNH business school, enrolls in hair school, then tells her parents.
    • How she chose her first salon.
    • Educating for John Dellaria Salons onboarding with Framesi.
    • Working with the best stylists at Dellaria.
    • Finding a mentor.
    • Breaking the rules and creating her own haircuts.
    • Moving on to the next salon, without burning bridges or talking sh!t. (salon 2)
    • Joining the Joico education team and training with Tabitha Coffey.
    • Problems.
    • Moving on to the next salon with an openly insane owner. (salon 3)
    • Joining the Bumble and bumble education team.
    • More problems, including a 20-page non-compete.
    • Getting sued, lawyers, court, psychopaths, and a judge.
    • Renting a chair. (salon 4)
    • Problems in paradise.  God shows up.
    • Finding salon 5 while leaving salon 4 while still dealing with salon 3 and she pulls it off.
    • Renting and doing all the things, means educating gets put on the back burner.
    • Problems with more Looney Tunes owners.
    • Finding salon 6 within 10 minutes and taking clients that same day.
    • Salon 6 decides to move, so Jen takes over the lease with a partner.
    • Salon 6 becomes The ECO Salon (salon 7), which is gutted and built out in 10 days.
    • Todd joins ECO and then immediately quits because of toxic employees, math not making sense, and on and on.
    • Partner problems cause Jen to quit her own business.
    • Temporarily joining salon 8 which happens to be in the SAME building as ECO.
    • Overwhelming amounts of stress.

You're not alone. Serious note, if you need help, reach out to us or find someone to talk to.

In the second half of the episode Jen answers these questions and touches on these topics:

    • What aspect of owning a business do you least enjoy?
    • Talk to me about a struggle that you faced before opening Hello.
    • What is something you wish you could snap your fingers and instantly improve?
    • What is your greatest weakness?
    • Tell me about a past decision that turned out to be a mistake.
    • How difficult is it to separate the emotion when making a business decision?
    • What is your least favorite part of the industry as a whole?
    • What mistake do you see new stylists and barbers making who are coming out of school?

    Culture in Your Business [EP:32]

    Culture in Your Business [EP:32]

In this week's episode, Jen and Todd talk about business culture, and how to create, change and enforce it.

    What is a leader?

As the leader, you run the show, not clients, not staff.

    Creating opportunities for your staff.

Communicate with people how they want to be communicated with.

    Be honest with yourself.

Constantly demonstrate and live your culture.

    Be authentic.

Create a positive, inviting atmosphere for your staff.

Focus on becoming the best communicator you can.
