    The Real Rules of Power

    enNovember 30, 2022

    Podcast Summary

    • Challenging the Myth of Generous LeadershipResearch shows that behaviors like narcissism and lying are predictably linked to getting and keeping leadership positions. Embrace discomfort and learn power rules to grow influence and advance in your career.

Professor Jeffrey Pfeffer challenges the common notion that good leadership requires being generous, humble, and authentic. Instead, he argues that power, which can be morally neutral, is essential for advancing your career and influencing others. Despite negative associations, power is a crucial aspect of social life and business, and understanding how it works is essential. Contrary to popular leadership advice, research shows that behaviors like narcissism and lying are predictably linked to getting and keeping leadership positions. Therefore, to grow your influence and move up in your job, it's necessary to embrace the discomfort of pursuing power and learn its rules. Pfeffer's research, as outlined in his book "Power: Why Some People Have It - And Others Don't," provides surprising yet practical advice on how to effectively navigate the world of power.

    • Understanding power for positive changeTo effectively bring about change, understand your situation and use power ethically for positive impact

Having aspirations for change and wanting to make a positive impact on the world is not only acceptable, but essential. However, to effectively bring about change, it's crucial to understand your current situation and the reasons behind it. Power, defined as the ability to get things done against opposition, is a necessary tool for making a difference. People may be uncomfortable pursuing power due to societal norms or upbringing, but it's important to remember that seeking power doesn't equate to being unethical. In fact, The Seven Rules of Power advocate for ethical practices such as getting out of your own way, networking, and building a powerful brand. Ultimately, embracing your power and using it ethically to make a positive impact is a worthwhile goal.

    • Excessive apologies and overemphasis on authenticity can hinder your powerLeaders should avoid excessive apologies and focus more on projecting confidence and authenticity that meets the needs of those around them

Getting in the way of your own power can happen in various ways, and two common examples are excessive apologies and an overemphasis on authenticity. Excessive apologies can undermine your confidence and make you seem uncertain or unworthy, which can impact how others perceive you. Instead, it's essential to come into situations with a sense of competence and confidence, using empowering adjectives about yourself. Regarding authenticity, while it's essential to be true to yourself, leaders need to be more focused on what those around them need rather than being overly self-referential. This means displaying confidence and certainty even when you don't feel it, and showing energy and dedication to those around you. While vulnerability can be an effective leadership style, it's important to balance it with the need to project confidence and certainty when necessary.

    • Making tough decisions and acting unconventionally as a leaderEffective leadership involves making unpopular decisions, focusing on results, and acting unconventionally to help people and the organization succeed.

Effective leadership requires a mindset shift towards making tough decisions and being willing to act in ways that may not be popular. Research suggests that people respond better to confident leaders who can tap into their energy and lead them to success. However, the desire to be liked can get in the way of making necessary decisions. To overcome this, focus on results and remember that your job as a leader is not to win a popularity contest but to help people and the organization succeed. This may involve making unpopular decisions, such as laying off employees or making tough strategic choices. Breaking the rules can also be a powerful tool for success, as shown by examples like Jason Calacanis dropping in on admissions offices without appointments or David's unconventional approach to defeating Goliath. In both cases, the ability to act unconventionally and make bold decisions contributed to their success.

    • Changing the rules to favor unique abilitiesSuccessful individuals and organizations take initiative, changing the rules to favor their unique abilities and capabilities, rather than waiting for permission.

Successful individuals and organizations often change the rules of the game to favor their unique abilities and capabilities, rather than adhering to traditional methods or waiting for permission. This concept, known as asymmetric warfare or taking initiative, can be seen in various contexts, including business strategy and personal career advancement. An example of this is Tristan Walker, who started doing the job he wanted to be hired for at Four Square before being officially hired, leading to a successful partnership with Starbucks. This principle was also exemplified by Robert Moses in New York City, who built projects without asking for permission and faced no repercussions once the projects proved successful. Ultimately, taking initiative and making things happen can lead to great outcomes and is often easier to ask forgiveness than permission.

    • The Power of Appearance: How Our Words and Body Language Impact PerceptionConfidently asserting oneself through words and dominant body language can convey power and influence, while contrite or apologetic attitudes can undermine authority.

Appearing powerful can significantly impact how others perceive and respond to us. Research suggests that people are drawn to those who break rules or exhibit dominant body language. Two notable examples are Lloyd Blankfein and Tony Hayward. When testifying before Congress, Blankfein, the CEO of Goldman Sachs, confidently asserted the company's role in market making without apology. In contrast, Tony Hayward, CEO of BP, appeared conciliatory and apologetic during the Gulf oil spill crisis. The former's unapologetic demeanor conveyed power and control, while the latter's contrite attitude undermined his authority. Thus, the way we present ourselves, through our words and body language, plays a crucial role in how people perceive our power and influence.

    • Demonstrating competence and effectiveness through body language and actionsEffective body language and accomplishing tasks quickly increase power and influence by signaling confidence and competence, attracting support and association from others.

Demonstrating competence and effectiveness through body language and getting things done are crucial in increasing one's power and influence. By following simple social cues like maintaining eye contact and standing up straight, individuals can signal confidence and competence to others. Additionally, using one's power to accomplish more and get things done is a powerful way to attract support and association from people. The more successful one appears, the more people want to be a part of it. Examples like FDR and LBJ illustrate this principle, as their ability to get things done quickly and effectively increased their power and influence. In a leadership position, it's essential to show success early on to gain support and ward off potential pretenders to the position.

    • Getting the right team on board for successFocusing on building a strong team and executing goals is crucial for achieving success, as having the right people can help overcome past mistakes or wrongdoings, but it's important to remember that success can also create a false sense of entitlement and lead to feelings of frustration and resentment.

Having the right team is crucial for success in any leadership role, whether it's in business or politics. Jim Collins' concept of "getting the right people on the bus" emphasizes the importance of having a talented and skilled team to execute goals. Success can often excuse past mistakes or wrongdoings, as people are drawn to power and wealth. This phenomenon is known as the "success excuses almost everything" rule. The just world fallacy, which people's belief that the world is fair and just, can contribute to this, as successful individuals are often seen as deserving of their success. However, it's essential to remember that this can be a double-edged sword, as it can lead to feelings of frustration and resentment when we don't believe we're being adequately rewarded for our good actions. Ultimately, building a strong team and focusing on executing goals is key to achieving success.

    • Take control of your own actionsFocus on what you can control, become proactive, step out of comfort zone, build a personal brand, and make things happen through your actions.

Life isn't always fair, and we can't control other people's actions or behaviors. However, we can control our own actions and become more proactive and agentic. This means taking risks, stepping out of our comfort zone, and trying new things. Complaining and whining about unfair situations won't change anything, so it's better to focus on what we can control and make things happen through our own actions. Another important aspect is building a personal brand, which is a short statement that summarizes who we are and what we've done in our lives, and promoting it through social media. A great example of this is Tristan Walker, who understood the need for personal grooming products for people of color and created a successful brand around it. In summary, becoming more proactive and agentic, and building a strong personal brand, can help us acquire power and make a difference in the world.

    • Creating a brand that caters to underserved markets and standing out from the crowdTo succeed, create a unique brand that aligns with your experiences and expertise, cater to underserved markets, and stand out from the competition. Build relationships, expand your network, and effectively communicate your value to others.

Creating a brand that aligns with your unique experiences and expertise is essential for success. Tristan Walker, the founder of Walker & Company Brands, did just that by catering to the underserved market of people of color in the grooming industry. Being appropriately controversial and standing out from the crowd is also crucial for gaining attention and recognition. Moreover, networking and building relationships with influential people can significantly increase your power and ability to get things done. Additionally, focusing on weak links and expanding your social circle beyond your close circle can lead to new opportunities and growth. Ultimately, being comfortable promoting yourself and your accomplishments, and effectively communicating your value to others, is key to advancing in your personal and professional life.

    • Expanding social circles for growthNetworking and building relationships with diverse individuals enhances creativity, knowledge, and opportunities.

Diversifying your social network can lead to greater creativity, knowledge, and opportunities. While spending time with close friends and family is important, it's also beneficial to connect with people who are different from you and bring new ideas and perspectives to the table. Jeffrey Pfeffer, author of "Seven Rules of Power," suggests setting aside time each week for networking and building relationships, just as you would for other important activities like exercise or work. However, ultimately, the decision to prioritize networking and power-building comes down to personal motivation and goals. Optimize Your Testosterone

    Optimize Your Testosterone

When men think about optimizing their hormones, they tend only to think about raising their testosterone. But while increasing T can be important, an ideal health profile also means having testosterone that's in balance with your other hormones as well.

Today on the show, Dr. Kyle Gillett joins me to discuss both of those prongs of all-around hormone optimization. We start with a quick overview of the different hormones that affect male health. We then get into what qualifies as low testosterone and how to accurately test yours. We also discuss what causes low testosterone in individual men, and how its decline in the general male population may be linked to both birth control and the world wars. In the second half of our conversation, we discuss how to both raise testosterone and get rid of excess estrogen, including the use of some effective supplements you may never have heard of. We then get into the risks and benefits of taking TRT, before ending our discussion with what young men can do to prepare for a lifetime of optimal T and hormonal health.

Books, Routines, and Habits: The Founders' Guide to Self-Improvement

Books, Routines, and Habits: The Founders' Guide to Self-Improvement

A lot of self-improvement advice and content feels empty. And there's a reason for that. It often offers routines and habits to practice, but doesn't offer a strong, overarching reason to practice them.

That's why the self-improvement advice of the Founding Fathers is particularly compelling. Though they were imperfect men, they had a clear why for trying to become better than they were. For the Founders, life was about the pursuit of happiness, and they equated happiness with excellence and virtue — a state that wasn't about feeling good, but being good. The Founders pursued happiness not only for the personal benefit in satisfaction and tranquility it conferred, but for the way the attainment of virtue would benefit society as a whole; they believed that political self-government required personal self-government.

Today on the show, Jeffrey Rosen, a professor of law, the president of the National Constitution Center, and the author of The Pursuit of Happiness, shares the book the Founders read that particularly influenced their idea of happiness as virtue and self-mastery. We talk about the schedules and routines the Founders kept, the self-examination practices they did to improve their character, and how they worked on their flaws, believing that, while moral perfection was ultimately an impossible goal to obtain, it was still something worth striving for.

The Fascinating Differences Between Male and Female Friendships

The Fascinating Differences Between Male and Female Friendships

Friendships are a central part of the lives of both men and women. But from personal observation, you've probably noticed that the dynamics of male and female friendships aren't always the same. You may not, however, have been able to articulate what those differences are or have known what's behind them.

While there's still a lot of facets of friendship that haven't yet been researched, Dr. Jaimie Krems, who runs UCLA's Social Minds Lab, has a lot of interesting insights about what we do know about how and why men and women approach friendship differently. Today on the show, she explains why men and women form friendships and the differences in the size and nature of their social circles, how long their friendships last, and what they look for in friends. We also discuss why men have a greater tolerance for their friends' flaws than women do, why men and women would want to be friends with each other, and how each sex experiences friendship jealousy.

Systems and Tools for Stealing Back Hours of Productivity

Systems and Tools for Stealing Back Hours of Productivity

Businesses and individuals often feel overwhelmed and stretched — that they can't get done all the work they need to. The solution they frequently turn to is finding a new app to use or hiring more employees to spread the load.

But my guest would say that you can steal back hours of productive time simply by using the tools and teams you have now, if you learn to use them in a more efficient way.

Nick Sonnenberg is the founder and CEO of Leverage, an efficiency consulting business and the author of Come Up for Air: How Teams Can Leverage Systems and Tools to Stop Drowning in Work. Today on the show, Nick explains how people spend almost 60% of their time doing work about work, and why hiring more people can actually make the problem worse rather than better. He then shares his "CPR Business Efficiency Framework," and how making changes in how you communicate, plan, and manage resources can open up hours of time. We talk about how to organize your communication channels so your work day isn't taken up by what Nick calls "The Scavenger Hunt," one of the most underutilized tools for taming your inbox, how to stop wasting time on meetings, and tiny changes that will add up to many hours saved each year. Along the way, we talk about how some of these tactics can save you time in your personal life as well.

The Epic Adventures of America’s Forgotten Mountain Man

The Epic Adventures of America’s Forgotten Mountain Man

Plenty of famous explorers and frontiersmen emerged from America's periods of expansion and exploration, and today the likes of Daniel Boone, Kit Carson, and Davy Crockett remain household names.

You're probably not familiar, but should be, with the name of another prominent pioneer: Jedediah Smith. Smith was a hunter, trapper, writer, cartographer, mountain man, and explorer who notched a lot of firsts: He was the first to lead a documented exploration from the Salt Lake frontier to the Colorado River and was part of the first parties of U.S. citizens to cross the Mojave Desert, the Sierra Nevada, and the Great Basin Desert. Having survived three attacks by Native Americans and one mauling by a grizzly bear, Smith's explorations became resources for those who followed after and led to the use of the South Pass as the dominant route across the Continental Divide for pioneers on the Oregon Trail.

In the new book he co-authored, Throne of Grace: A Mountain Man, an Epic Adventure, and the Bloody Conquest of the American West, my guest, Bob Drury, uses the oft-forgotten Smith as a guide to an oft-forgotten period in American history. Today on the show, Bob paints a picture of a volatile American landscape in which trappers and Native Americans collided and clashed in the early decades of the 19th century. We discuss how the Lewis and Clark expedition created a lust for adventure among young men, how the humble beaver played an outsized role in settling the Western frontier, and how warfare changed amongst Native American tribes with the introduction of the horse. Along the way, Bob shows us how the life of Jed Smith intersected with all these historic trends and shares the epic exploits that he and other mountain men took part in while exploring and mapping the American West.

Dad's Essential Role in Making Kids Awesome

Dad's Essential Role in Making Kids Awesome

As compared to mothers, fathers are sometimes thought of as a secondary, almost superfluous, parent.

But my guest says that fathers actually saved the human race, and continue to do so today.

Anna Machin is an evolutionary anthropologist, a pioneer of fatherhood science, and the author of Life Of Dad. Today on the show, we talk about the role of fathers in human history and how their main role continues to be teaching kids the skills they need to take risks, become independent, and navigate the world beyond their family. We also talk about the physiological changes that happen when a man becomes a father and how dads are just as biologically primed as mothers to parent. In the second half of our conversation, we talk about the experience of being a dad. Anna shares how long it typically takes a man to bond with a baby and transition into the role of fatherhood, how roughhousing is key in building that bond as well as developing your child's resilience, and how your personality and background will affect your parenting. We end our conversation with the difference in how the relationship between Mom and Dad affects how they parent, and the implications of that for building a strong family.

The Laws of Connection — The Scientific Secrets of Building Stronger Relationships

The Laws of Connection — The Scientific Secrets of Building Stronger Relationships

Everyone has heard about the incredible benefits that come to mind, body, and spirit from having strong relationships. The quality of our social ties has a huge impact on our physical and mental health and our overall feeling of flourishing.

Yet many people still struggle to create these strong relationships in their lives, and often figure that things like weakening communities and digital technology are to blame.

But my guest says that the barriers to establishing bonds with others may actually be more psychological than physical, and he shares research-backed tips for breaking through them in his new book, The Laws of Connection: The Scientific Secrets of Building a Strong Social Network. Today on the show, David discusses how we can feel lonely even when we're surrounded by people if we don't have what he calls a "shared reality." We then discuss ways to build that shared reality with others. We talk about why frenemies are so bad for you, how to overcome the "liking gap," why you might want to interrupt someone to connect with them, the need to be aware of the novelty penalty in conversations, why you should stop telling white lies, and much more.

    Remembering D-Day 80 Years Later

    Remembering D-Day 80 Years Later

On D-Day, June 6, 1944, 160,000 troops participated in the invasion of Normandy. Today just a few thousand of these veterans are still alive, with the youngest in their late nineties. As their voices, and those of the million combatants and leaders who swept into motion across Europe 80 years ago, fall silent and pass from living history, Garrett Graff has captured and compiled them in a new book: When the Sea Came Alive: An Oral History of D-Day.

Drawing on his project of sifting through and synthesizing 5,000 oral histories, today Garrett takes us back to what was arguably the most consequential day in modern history and helps unpack the truly epic sweep of the operation, which was hard to fathom even then, and has become even more difficult to grasp with the passage of time. We talk about how unbelievably involved the planning process for D-Day was, stories you may never have heard before, a couple of the myths around D-Day, and the sacrificial heroism born of this event that continues to live on.

Why You're So Bad at Giving and Receiving Compliments (And How to Fix That)

Why You're So Bad at Giving and Receiving Compliments (And How to Fix That)

Over a decade ago, I remember reading a story that stuck with me. I think it was connected to the famous Harvard Study on Adult Development that studied a group of men across their lifetimes, but I can no longer find the reference. A much-beloved doctor, upon his retirement, was given a notebook filled with letters of praise and appreciation from his patients. After he received it, he put it up in his attic, and never opened it or read the letters.

I've often thought of this story since I first heard it, wondering about what motivated the doctor's behavior, and the larger question of why praise is typically welcomed and makes us feel good, but can also make people feel uncomfortable or embarrassed.

In today's episode, I take a stab at answering this question with Christopher Littlefield, a speaker and consultant who specializes in employee appreciation. But first, we talk about the power of recognition, why we can be so stingy in giving compliments, how compliments can go wrong, and how we can offer them more effectively. We then turn to why getting compliments can make you cringe, how people deflect them and how this deflection affects relationships, and how to get better at receiving compliments graciously.

CP: So we are talking today—we’ll probably hit a couple of different subjects here, but primarily, [we’re] talking about what, Christine, you call the “feminine superpower of receiving.” So maybe we could start with you and you could give us a little background on that terminology and why you think it’s actually a superpower. CA: Yes, indeed. Well, I am imaging that many of [the people] out there listening, like me—and Chantal, I know like you, and also like Kris—we’ve been taught over the last several centuries to really value our ability to do over our capacity for being, to do more, to make stuff happen, really just a kind of like [growls], a kind of power. When we think about power, we think about things that are very forceful or you have to make it happen. It’s this very, “Go out and kill the meat” kind of mentality. “Go out there and get what you want!” And that is one kind of power. But there’s this other kind of power, which I never really knew about until right about when I met with Kris Carlson, after I finished MBA school, after I finished that whole superpowered woman, Wonder Woman kind of thing. Because Kris, as it turns out, had been living from the feminine superpowers her whole entire life. She literally is the embodiment of feminine superpower. And I remember when I met Kris, we had gone to this event together that she had invited me to. And we were in a big tent with all these people, and these people would come up to her and make invitations to her, and she was just very open and not having to make anything happen or figure out who she would have to go speak to or looking at the agenda. She was just very present and things would just come to here. And I’d be like, “How do you do that, Kris?” And she’d be like, “How do I do what?” I’m like, “That! That thing that you do when people just come to you and opportunities just come to you. You’re just invited in.” She’s like, “That’s just how I’ve always been.” And at the time I was studying the divine feminine...

    841 Step Out Into Faith

Did you know you are called to step out in faith? And faith not given by your own doings.

God sets boundaries to not only keep us safe, but to keep us focused and directed where He desires us to go.

Desire to be supported and encourage by other like-minded women? Join us at Women of IMPACT. http://facebook.com/groups/thewomenofimpact

"God is an indescribable and incredible planner."

And in that, you are called to step out in faith.

When you step out in faith, it can bring about jolts of overwhelm and fear, because you may not know the reasoning behind His direction.

As you learn and lean on God, that causes you to become more vulnerable with Him. You grow in your intimacy with God. Which in turn, increases the level of trust.

It's a two-way street with God. He will guide you and protect you; provide and love you. All He asks is that you step out in faith.

"Trust in the Lord with all your heart, and lean not on your own understanding. In all your ways acknowledge Him, and He will direct your paths." ~ Proverbs 3:5-6

Think about all you are trying to accomplish in your life.

You can't do it all alone.

So the question is, in what you are wanting to do in your life, are you leaning on God?

Are you listening to where He is guiding you?

The K.I.S.S. ~ Step Out in Faith!!

Because if you are, there will be times you don't logically understand what's happening and you will have to step out in faith.

"Ready your heart constantly leaning upon God."

"Don't let the worries of this world hold you back. Step out in faith. One step at a time leads to miles of greatness."
