    In this HRchat episode, Bill welcomes back Dave Millner to talk about the role of the HRBP, contextual pressures changing the HR function, and new ways data can help.

    Dave is an author and Founder at HR Curator Ltd. Dave has a background working in financial services, followed by 30 years of internal and external HR consulting experience at NatWest, PSL, Kenexa and IBM as an occupational psychologist. He has worked directly with various global and multi-national firms offering organizational effectiveness-based solutions focusing on future-proofing their businesses.

    Dave is referenced as being a key influencer in a number of HR subject areas via his HR Curator brand.     Cómo implantar cambios en una organización orientados al crecimiento con Pilar Nieto Torrejón

    En la labor de las organizaciones, cualquier red es complicada de atender, pero una de las más difíciles es el componente personas, y la más que hay que cuidar. Pilar Nieto nos cuenta, según su experiencia, como hace para lograr que el personal de una empresa se adapte a los cambios.


    ¿La transformación digital se puede conseguir si la gente no está dispuesta a adaptarse a los cambios? 


    Pilar asegura que, una transformación digital lo que conlleva es la instalación de algún elemento tecnológico, de una nueva herramienta, pero no tendrá éxito suficiente, si los usuarios de esas tecnologías, no la utilizan en su máximo exponente, ahí es donde aparece la parte de gestión del cambio. Esta gestión sirve para lograr que aquello que se está visionando, instalando para cambiar o transformar se consiga.


    Los cambios van sucediendo, por lo que la especialista invitada sugiere “mirarlos con unas gafas, desde fuera”, hacer y probar cosas que en otras organizaciones han funcionado. Ella, ha trabajado mucho con personas que liberan procesos de gestión del cambio, muy especializado en el foco de transformación digital, que están haciendo una labor en empresas del IBEX, aprendizaje y reinvención sorprendente.


    Actualmente, se encuentra construyendo un cluster de gestión del cambio, en principio con foco en España, con empresas que están haciendo muy buen trabajo a nivel de gestión del cambio, porque realmente están funcionando, y llegando a cubrir los objetivos que esperaban.


    ¿Cuál es la posición por defecto que tiene el personal que trabaja en una empresa que necesita transformación? 


    Pilar asevera que, a las personas se les hace muy difícil cambiar, pero considera que “la única constante que sabemos que no cambia, es que todo cambia siempre”, ya que, constantemente hay evolución y nuevos aprendizajes, con mayor o menor resistencia, pero todas las personas tienen inherentes esa capacidad.


    Si una empresa está en un proceso de transformación, lo primero que hay que ver es hacia dónde se quiere ir con ese cambio, o evolución, en esa oportunidad, es que acuden los consultores, los cuales, Pilar, define como los médicos de las organizaciones. 


    Cuando la organización solicita el servicio de consultores, es porque hay generalmente, alguna sintomatología, que le hace pedir ayuda desde la parte del especialista, a un experto. Una vez que piden esa colaboración, lo primero que se mira en las evidencias, desde un proceso de transformación, son las resistencias al cambio, y gente frustrada.


    ¿Cuáles son las diferentes formas de aplicar un cambio y la más efectiva para organizaciones grandes?


    La primera es, el concepto diferente, aunque sea la instalación o la implantación de una misma tecnología en dos organizaciones, el resultado del proceso para llegar a ese mismo nivel, es diferente. Por esto, la experta consultora recomienda tener en cuenta metodologías que llevan mucho recorrido, en términos de año, siendo la metodología perfecta, es aquella que mejor se adapta a lo que necesite la empresa.


    Hay diversas metodologías, pero lo que mejor sirve es un buen diagnóstico, para detectar las necesidades de la organización, y probablemente se tengan que utilizar varias, e incluso recuperar procesos anteriores. Actualmente, se está haciendo mucho, la revisión de métodos que han funcionado, para darles un baño de novedad y de innovación.


     ¿Cómo consigues el que los empleados estén positivos en un entorno de un cambio?


    La especialista nos explicó cómo ha llegado a conocer los procesos de gestión del cambio, a través de sus estudios y experiencia en transformaciones de estructuras organizativas. Ella, junto a su equipo de consultoras, aterrizaban en un proyecto empresa, y una de las recomendaciones que a veces se daban, era justamente, el cambio de estructura organizativa. 


    Desde ese punto de partida, de la estructura organizativa, al B2b, Pilar destacó que es la parte difícil, porque no hay modo de que alguien se sienta a gusto en ese cambio, ya que, implica volver a empezar. Entonces, lo único que se puede hacer en ese caso, es ser, y poner bases inteligentes, aplicando lo que se pueda, a partir del punto de vista de ciencia conocimiento, de la otra persona, para intentar a través de la cordialidad y honestidad el proceso de transformación.


    ¿La formación debe ser continua? 


    Según Nieto, todo es una cuestión de experiencias y aprendizajes, en un proceso de cambio de una persona, llega a desestatizarla en el fondo, y aparece el miedo. La gente se comporta en el modo que lo hace, por algo, y lo hace de lo más natural, en su defensa y reflejo.


    Por esta razón, luego de ese mensaje de cambio, hay fases de madurez en las organizaciones, tanto en los procesos de cambio, como para las personas, por lo que hay que conjugarlos todos. También depende del momento en el que se les informe a las personas de ese cambio.


    La clave del éxito es que, se comience lo más rápido posible, y que mientras más aliados se tengan, será mejor. Dentro de las organizaciones, hay una capa de agentes del cambio, que son los managers, los líderes de equipo, los jefes, y los que hacen que las cosas pasen, en términos de personas, es necesario que estén a bordo en eses proceso, para garantizar el éxito.


    Recomendaciones para startup que están en crecimiento


    Desde la experiencia de Nieto, quien en alguna oportunidad ha ejercido una posición de dirección de Recursos Humanos en una startup a nivel nacional, en donde los procesos de comunicación, operaciones y negocio, eran informales. Al intentar comenzar a construir el orden se hizo muy complicado.


    La propuesta en ese caso particular fue, hacer una matriz de toma de decisiones, determinando por dónde empezar, con quién hacerlo, y cuál es el proceso de implantación. Hay muchas formas de hacer algo formal, habiendo iniciado de manera informal, a través de la comunicación y el trabajo en equipo.


    El consejo es ordenar y hacer una matriz de prioridades, para la toma de decisiones. Por otro lado, pedir la asesoría ideal para cada caso particular crear grupos y ecosistemas colaborativos.
